Shaping Bolier

Project

Improving digital skills and ways of working

Gaining insight in and improving the current digital skills and ways of working.

Machinefabriek Bolier is part of Pon Equipment & Power and is engaged daily in the maintenance and repair of marine engines, turbines and propulsion systems in the maritime sector. Their motto is “Move forward together.” To that end, continuous development of the right digital skills and ways of working is essential. To take the next step towards a more digital and agile organization, we mapped the current and desired skills and ways of working. With these insights, a practical action plan was developed to strengthen digital skills and ways of working.

Approach

With a team from Bolier and Pon Equipment & Power, we mapped out the current level of digital skills and ways of working; the desired situation and where opportunities for improvement exist. This was done in a three-month research phase in which we involved every target group – from management to mechanics.

The components of this phase:

  • Workshops with the core team and mechanics in the organization, ranging from a vision workshop to an interactive session with the mechanics to understand what is going well, the stumbling blocks and needs.
  • A workforce maturity scan to get a clear picture of how employees rate themselves, their leaders and the current state of the organization with respect to digital and data-driven ways of working in the organization.
  • Interviews with various stakeholders in the organization to get a clear picture of the current and desired situation.

Based on the results of the research phase, we developed an intervention plan. For each target group, a roadmap was drawn up with practical actions to improve the skills and working practices.

Result

The result is an intervention plan with specific actions per target group to strengthen digital skills and ways of working. To connect well with the current situation of Bolier, we decided to give priority to establishing a solid basis. Therefore, the interventions contribute to four pillars: 1) Increase awareness, 2) Improve adoption & use, 3) Work more data-driven, 4) Improve cooperation within and between teams and departments.

In addition, the approach led to several additional positive outcomes:

  • Time and momentum for reflection and long-term thinking: The workshops allowed management to think about the future of their workforce and what is needed to remain adaptive and competitive.
  • A first step in raising awareness: By communicating the importance of digital and data driven working in the workshops, as well as in meetings and the newsletter, a first step was taken toward increasing awareness and enthusiasm for developing digital skills and ways of working.
